Technology Audit and New Architecture for a Retail Leader

A six-month audit of the engineering department, organization, project management and architecture for a leading Central European retail and e-commerce company, concluded by implementing the first domain.
Project description

The client is a leading Central European retailer and e-commerce player with a store network and strong online sales. The project was delivered under NDA. As the company grew, it needed an independent view of how its in-house engineering worked and of the system architecture for the next phase of expansion.
Challenge
Rapid growth brought technical debt, tightly coupled dependencies in a monolithic architecture and inconsistent delivery processes. Management needed an objective view of the bottlenecks, how to make project management more effective and which direction the architecture should take so it would not slow the business down.
Our role and solution
- Engineering department audit: team setup, roles, work intake and prioritization
- Audit of project management and delivery processes
- Audit of architecture, integrations and the areas with the highest technical debt
- Design of a target domain-oriented architecture and the future direction of engineering
- Implementation of the first key domain together with the in-house team to prove the new architecture in practice
- Project duration: 6 months
Outcome
Management gained a clear and realistic plan for the further development of IT. The in-house teams received a working architectural foundation and a proven pattern in the form of the first domain, which they can follow to modernize further parts of the system on their own.
